Toolkits
Alongside writing and consulting, I’ve spent years building open toolkits that practitioners can use directly. These are free, Creative Commons–licensed resources designed to make platform design, organizational architecture, and portfolio strategy accessible to anyone willing to do the work.
Each toolkit includes canvases, guides, and supporting materials. They’ve been used by over 100,000 practitioners worldwide — in startups, corporates, governments, and international organizations, including the United Nations.
Platform Design Toolkit
The first open-source methodology for platform design. Originally released in 2013. The Platform Design Toolkit helps teams map ecosystems, identify platform opportunities, design value propositions for multiple sides, and plan go-to-market strategies for platform businesses. It’s built around a sequence of canvases that guide you from ecosystem exploration to transaction design.
What’s inside: Arena and Ecosystem mapping canvases, Platform Design canvases, and a step-by-step facilitation guide.
Best for: Product teams exploring platform strategies, innovation teams in large organizations, entrepreneurs building multi-sided businesses, and consultants working on ecosystem-driven strategy.

3EO Toolkit
A framework for designing entrepreneurial, platform organizations. Originally developed in cooperation with Haier Model Institute to codify the principles behind Haier’s Rendanheyi model and make them transferable to any context.
The 3EO Toolkit helps leadership teams redesign their organizational architecture: how units are structured, how they contract with each other, how strategy cascades without command-and-control, and how entrepreneurial autonomy coexists with organizational coherence.
What’s inside: Organizational topology canvases, unit design canvases, contract templates, governance frameworks, and a diagnostic for assessing organizational readiness.
Best for: Organizational designers, transformation leaders, HR, and strategy executives rethinking how their company operates at scale.
Portfolio Map Canvas
A strategic tool for visualizing and managing organizations as portfolios of capabilities: it gives you the connective tissue between individual product strategy and organizational architecture.
The Portfolio Map Canvas helps teams see their entire portfolio at once: which products serve which segments, how they relate to one another, where gaps exist, and how the portfolio aligns with the organization’s strategic intent. It bridges the gap between product management and organizational design that most frameworks ignore.
What’s inside: Portfolio mapping canvas, taxonomy guide, bundling analysis framework, and portfolio-to-organization alignment methodology.
Best for: Product leaders managing multi-product portfolios, platform teams managing a growing ecosystem of offerings, and organizational designers connecting portfolio strategy to team structure.

What connects them
These three toolkits, together, form the foundation of what we now call the Platform Operating Model as a coherent approach to aligning strategy, portfolio, and organizational architecture.
All toolkits are released under Creative Commons and are free to use. For facilitated workshops, consulting, and organizational implementation, visit boundaryless.io.
